They interview five customers, copy-paste the themes into a template, slap on a stock photo, and call it a persona. Then they wonder why nobody uses it.
The difference between a real persona and a fake one isn’t polish. It’s methodology. A real persona emerges from systematic research, survives confrontation with disconfirming evidence, and changes how a team makes decisions. A fake persona looks beautiful in a slide deck and never influences a single product choice. Every credible persona starts with primary research, not assumptions. This means direct contact with users through interviews, observations, surveys, or ethnographic studies. I’m deliberately excluding secondary research—competitive analysis reports, industry benchmarks, published studies—because those can supplement a persona but never constitute its foundation. If your persona is built primarily on what you read about users rather than what you observed in them, you’re already working with borrowed air.
The minimum viable research scope for a single persona typically requires 8 to 15 in-depth interviews, according to the Nielsen Norman Group’s guidance on persona creation. Fewer than five interviews and you’re projecting individual quirks onto a population. More than twenty and you’re drowning in data without synthesizing it. The exact number depends on your product’s complexity and the diversity of your user base, but the principle is clear: you need enough interviews to identify patterns, not so many that you can’t synthesize them meaningfully.
The research itself needs structure. Unstructured “conversations” with customers don’t count as research. You need discussion guides with specific questions designed to uncover behavior patterns, not just satisfaction levels. Questions like “Walk me through the last time you did X” or “What frustrated you about Y this week?” generate behavioral data that feeds directly into persona attributes. Questions like “How would you rate our service on a scale of 1 to 10?” generate opinions that are less useful for building behavioral personas.
Some teams combine multiple research methods to strengthen their foundation. A common approach pairs interviews with contextual inquiry—observing users in their actual environment while they accomplish their goals. A diary study, where participants log their activities over one to two weeks, adds temporal depth that interviews alone can’t capture. For digital products, quantitative analytics data can validate whether the behavioral segments you’re identifying actually exist at scale. HubSpot’s research team, for example, combines interview data with product analytics to ensure their personas represent meaningful user segments, not just memorable interview subjects.
Data collection is where most teams feel productive. Synthesis is where they bail out. Yet synthesis is exactly where the methodology either becomes rigorous or dissolves into storytelling. The standard approach involves affinity mapping: transferring observations from interviews onto sticky notes or digital cards, then clustering them into themes. But here’s what most articles don’t tell you—the clustering step requires interpretation, and interpretation requires criteria.
You should cluster by behavioral patterns, not by demographic groupings or attitudinal statements. A user segment defined by “mid-career professionals who value efficiency” is an attitude-based segment. A segment defined by “users who complete workflows in under 15 minutes and rarely explore advanced features” is a behavior-based segment. The behavioral definition is more useful for product decisions because it maps directly to feature usage patterns. The attitudinal definition sounds insightful but gives you no actionable guidance.
The clustering process also requires what researchers call “saturation checking”—verifying that new interviews are producing redundant themes rather than novel outliers. When your eighth interview covers the same ground as your sixth and seventh, you’ve probably identified a genuine pattern. When your fifteenth interview reveals something completely new, you may need to either expand your sample or acknowledge that you’re encountering a minority segment that may not warrant a full persona.
Jobs to Be Done (JTBD) framing provides a useful complementary lens during synthesis. Instead of asking “Who is this user?” ask “What job is this user hiring our product to do?” A user might hire a project management tool to “feel in control of my team’s deliverables” or to “demonstrate competence to my manager.” Those are different jobs, even if the users have identical demographics. The JTBD framework forces behavioral differentiation that demographic clustering often misses.
Spotify’s design team has spoken publicly about using behavioral clustering in their persona development, identifying segments like “casual listeners” versus “power users” based on actual listening patterns rather than self-reported preferences. The distinction matters because it translates directly to product strategy—how do you serve both jobs without compromising the experience for either?
A research-based persona contains specific elements that distinguish it from a decorative slide. The core attributes include the user’s goals and motivations (what they’re trying to achieve), their behaviors and workflows (how they actually operate), their pain points and barriers (what prevents them from succeeding), and their context and environment (where and when they use the product). Each of these should derive directly from your research data, with quotes or observations cited as evidence.
Demographics appear in personas but should receive less weight than behavioral data. Age, income, and job title matter for context, but they rarely predict product behavior as reliably as usage patterns do. A 25-year-old and a 55-year-old might exhibit identical workflows if they’re both trying to accomplish the same job. If your persona’s key differentiators are primarily demographic, you’ve probably built a marketing segment rather than a UX persona.
The format matters less than the content. Some teams produce one-page PDF personas with clear sections. Others create detailed research documents that include methodology notes, sample sizes, and data limitations. Both approaches work if the underlying research is solid. What doesn’t work is a persona presented without source attribution—no methodology section, no sample information, no indication of how the attributes were determined.

The most common failure is building personas without any research at all. A team gathers in a conference room, brainstorms assumptions about users, and produces a document that reflects internal beliefs rather than observed behavior. This is an assumption-based persona, and it’s useless for research-driven decision-making. It might as well be fiction—because it is.
The second failure mode is research that exists but isn’t synthesized. Teams conduct customer interviews, transcribe them, and then skip the clustering and pattern-identification work. They extract memorable quotes, create attractive layouts, and present the result as a persona. But without synthesis, they’re just showcasing anecdotes. An anecdote is not a pattern. A persona based on a single interview is a case study, not a segment representation.
The third failure is ignoring disconfirming evidence. Real research reveals complexity. Users contradict each other. Segments overlap. Behaviors don’t always align with stated preferences. Fake personas paper over this complexity by presenting a single coherent narrative. When your research shows that 30% of your “primary persona” users behave differently from the rest, a real persona would acknowledge this as a sub-segment or boundary condition. A fake persona would quietly omit the inconvenient data.
The fourth failure is treating personas as final deliverables rather than living documents. A persona created during a research phase and never updated becomes increasingly irrelevant as the product evolves and the user base shifts. Teams that treat personas as set-it-and-forget-it artifacts are essentially admitting the work was performative.
There’s also a subtler failure worth noting: the “persona theater” effect where teams create beautiful personas, present them with fanfare, and then return to making decisions without consulting them. The personas exist. They just don’t matter. This often happens when personas are built by a UX team and handed to product managers without collaborative buy-in, or when the research methodology isn’t rigorous enough for stakeholders to trust the results.
Research-based personas should be treated as hypotheses until validated. Validation means testing whether the behavioral patterns you’ve identified actually manifest in user behavior at scale, and whether the decisions made based on those personas produce better outcomes.
The most practical validation method is behavioral analytics. If your persona describes a user segment that “rarely explores advanced features,” check your product data. Do users in the segment you’re describing actually exhibit that behavior? You can identify behavioral proxies—signup sources, feature usage patterns, session lengths—to approximate the segments in your analytics. When the data confirms your persona’s behavioral description, you have validation. When it contradicts or shows no pattern, you have a problem.
A second validation method is participant screening for future research. Use your persona descriptions as screening criteria for user interviews. If you can reliably identify and recruit participants who match your personas, the personas have discriminative validity. If your screening questions can’t distinguish between your segments, you’ve likely created personas that look different on paper but describe the same actual behavior.
Iterative refinement is essential. Your first version will be wrong in some ways. The question is whether you’re structured to catch those errors. Some teams run “persona review” sessions six months after creation, bringing new research findings to test against existing personas. Segments get merged, split, or retired based on accumulated evidence. This is uncomfortable—it admits the original work was imperfect—but it’s the only approach that produces genuine research tools.
The fundamental shift required is treating personas as a research output rather than a design input. They’re the result of systematic inquiry into user behavior, not the starting point for design decisions. The methodology matters more than the document. If your team can’t defend the research behind your personas, the personas themselves are indefensible.
This means investing in the research phase. Budgeting for enough interviews. Training interviewers on behavioral questioning. Allocating time for synthesis. Defending the synthesis process against stakeholders who want to skip to the “fun” part of design. The hard parts are where the value lives.
It also means accepting that personas will be imperfect and incomplete. No research captures every user. No segmentation perfectly reflects real behavior. The goal isn’t perfection—it’s having a grounded, testable representation of your users that your team can actually use. If nobody references your personas during planning meetings, the problem isn’t the format. It’s that the research foundation isn’t credible enough to act on.
What remains unresolved is how to maintain persona relevance in products that evolve rapidly. The research-based approach works for stable products with defined user segments. It breaks down for platforms with diverse use cases, or products in early-stage discovery where the user base is still forming. In those contexts, maybe personas aren’t the right tool. Maybe the honest answer is “we don’t know who our users are yet”—and that answer is more useful than a beautiful document built on insufficient evidence.
